BAE Systems has secured a £135 million contract to maintain and repair the Royal Navy’s Spearfish and Sting Ray torpedoes, sustaining 315 engineering, technician, and supply chain jobs across the UK. The three-year Torpedo Repair and Maintenance contract runs from July 2026 to June 2029 and bridges the service towards the planned WHITEHEAD2 support programme.
The award directly supports 150 BAE Systems roles, including 100 in Portsmouth and another 50 across Edinburgh, Chelmsford, and a site near Glasgow. A further 165 jobs are supported through the company’s UK supply chain, spreading the work across prime-contractor engineering teams and specialist suppliers rather than concentrating it at one location.
Spearfish is the Royal Navy’s heavyweight torpedo, while Sting Ray is its lightweight anti-submarine weapon. Between them, the two systems serve submarines, surface warships, and maritime patrol aircraft, giving the support contract a wider operational reach than its three-year term might suggest.
Through-life support is rarely the part of a weapons programme that attracts the largest headline, but it determines whether equipment already bought remains certified, available, and safe to deploy. The industrial requirement extends beyond workshop activity: engineering records, configuration control, specialist components, test capability, and trained personnel must remain aligned throughout the service life.
The Ministry of Defence said the contract would preserve a “safe, reliable and continuous torpedo support capability”. That continuity is particularly important because the award is intended as a bridge rather than a final settlement, with WHITEHEAD2 expected to introduce a modernised support arrangement from 2029.
The timetable leaves little scope for a poorly managed handover. Existing maintenance activity must continue while the next model is defined, contracted, and prepared for operation, and the same specialist workforce will be expected to retain current readiness while contributing knowledge to the transition.
For BAE Systems, the contract extends an underwater-weapons support role that includes Spearfish availability and Sting Ray readiness. The company said it had delivered consistently high levels of torpedo availability since 2019, covering the period in which Spearfish entered service and Sting Ray remained operationally supported.
The employment figures also show how sustainment spending moves through the industrial base. Portsmouth carries the largest direct share, but work is distributed across engineering sites in Scotland and Essex and through suppliers whose contribution may include components, specialist processes, test equipment, software, and technical services. The government release does not identify those suppliers individually, so the precise distribution of the 165 indirect roles remains undisclosed.
The contract forms part of the government’s Defence Investment Plan, under which £298 billion is allocated over four years. Linking the award to that programme places maintenance alongside new equipment procurement, infrastructure, and wider defence-industrial spending, rather than treating support as an administrative cost after acquisition.
That distinction is material. A new platform or weapon can be measured through delivery milestones, but readiness depends on a less visible sequence of inspections, repairs, parts availability, assurance, and acceptance activity. Delays in any of those areas can restrict the usable inventory even when the original manufacturing programme has been completed.
The Royal Navy has described the extension as a critical enabler of operational readiness and the Continuous At Sea Deterrent. The contract therefore protects both immediate availability and the skills needed to operate a successor support model from 2029.
Maintaining two torpedo families within the same contract also requires the support organisation to serve different operational users. Availability decisions can affect submarine, surface-fleet, and maritime-air operations rather than a single platform type.
The contract’s job figures provide only a headline measure of the industrial footprint. The more important question is whether the three-year term preserves enough experienced engineering and technician capacity to avoid a knowledge gap before WHITEHEAD2 begins. Once specialist teams are dispersed, rebuilding competence is slower than placing another purchase order.
WHITEHEAD2 will now carry the larger transition risk. The current award provides three years of continuity, but the next programme must be ready before that bridge ends, with responsibilities, facilities, data, suppliers, and personnel transferred without interrupting support. Defence procurement often celebrates the arrival of new hardware; keeping existing weapons available is the less glamorous engineering task that decides whether the hardware can be used.
