UK chilled, convenience, and ready-to-eat food businesses remain highly confident in their ability to manage a product recall despite widespread reliance on fragmented traceability data, according to new research commissioned by Balloon One.
The study found that 93% of respondents believe their business could manage a live recall quickly and accurately, yet the same organisations estimate that identifying every affected batch, stock location, and customer destination would take an average of four hours.
Almost four in five, or 78%, believe product recalls and withdrawals are becoming more frequent. A quarter said a complete trace would require five hours or more, while only 24% described their traceability information as fully real time across warehouse, production, and customer orders.
The findings come from Trace Against Time, a Balloon One study conducted by Censuswide among 502 UK food and beverage decision-makers between 27 July and 4 August 2026. Its focus is chilled, convenience, and ready-to-eat manufacturing, where short shelf lives and rapid distribution can make the boundary of a recall difficult to establish once product has left the plant.
More than three quarters of respondents, 77%, said they would need to consult two or more separate systems, spreadsheets, or records to manage an active recall. One quarter still records batch and expiry information on spreadsheets, while 55% reported incomplete or inconsistent batch and lot information.
Expiry or shelf-life data is not always visible in real time for 42% of respondents. Only 38% said first-expired, first-out stock rotation was fully automated, while the research found teams manually reconciling data between systems more than 100 times a year.
The weakness exposed by those figures is not necessarily an absence of data. The information may exist, but in several places: the production system records the batch, warehouse software records stock movements, an ERP platform records customer orders, and quality systems hold the details of the incident.
If those records are not connected around a consistent product and batch identity, the recall team has to reconstruct the history manually. That process becomes progressively harder once goods have moved through several storage locations, customer depots, or retail channels.
Balloon One’s research puts the average trace time at four hours, but says the same exercise can fall to around ten minutes where batch information is directly connected with stock movement. The comparison gives a useful indication of how much time can be consumed by fragmented records rather than by the physical complexity of the supply chain alone.
Respondents estimated the financial impact of a serious product recall or contamination issue at an average of £545,249. The figure is an estimate made by the surveyed businesses rather than an audited industry-wide average loss, and should be treated accordingly.
It nevertheless gives scale to the commercial consequences companies associate with a serious incident. Costs can include destroyed or returned stock, replacement production, retailer charges, transport, investigation, lost sales, disruption, and the wider impact on customer relationships.
Poor expiry-date and shelf-life visibility is already generating losses outside major recalls. Some 39% of respondents said it had led to customer complaints during the previous 12 months, while 32.7% reported retailer chargebacks or penalties.
Product recall or withdrawal was cited as the third-largest operational concern by 37% of respondents. Businesses were more likely, however, to identify commercial and supply-chain pressures than their own information systems as the factors increasing risk.
Commercial pressure was named by 51%, followed by supply-chain complexity at 46%. Shorter shelf lives and tighter delivery windows were identified by 39%.
Craig Powell, Managing Director at Balloon One, said: “Most chilled food and beverage businesses tell us they have a recall plan, they test it regularly, and they trust it. They also tell us recalls are on the rise, so there’s clearly a paradox at play.”
That paradox matters because a well-written recall procedure and a fast trace are not the same thing. Staff can know exactly which actions to take while still losing time gathering information from production, warehousing, quality, and sales systems before they know how widely those actions need to apply.
Where the limits of an incident cannot be established quickly, the safest commercial response may be to withdraw more product than is ultimately affected. That protects consumers but increases waste, replacement production, retailer disruption, and the number of customers involved.
The causes identified by the survey underline why traceability needs to connect different parts of production. Foreign material or physical contamination was the leading reason respondents had encountered for recalls, withdrawals, or investigations during the previous 18 months, cited by 56%.
Undeclared allergens followed at 40%, with labelling and packaging issues at 39% and chemical contamination at 37%. Each type of failure can originate in a different part of the operation, from incoming ingredients and processing equipment to cleaning, packaging changeovers, label control, or finished-product handling.
The products involved also move quickly. The survey found that 92% of participating businesses had recalled, withdrawn, or investigated an issue involving sandwiches, wraps, or food-to-go products during the previous 18 months. Chilled ready meals followed at 91%, with prepared salads at 89%.
Those percentages describe the surveyed group, not the whole UK food-manufacturing sector, but they illustrate why short-life production places particular pressure on traceability. A batch manufactured in the morning can be distributed widely before an issue becomes apparent later in the day.
Automation cannot prevent every contaminant, allergen mistake, or labelling failure. It can change the speed at which the boundaries of an incident are established if batch records, expiry data, warehouse movements, stock rotation, and customer orders are connected around the same traceable identity.
The research therefore draws a useful distinction between recall confidence and recall readiness. Most respondents believe their plans will work; the four-hour average suggests that many would still spend a substantial part of a production shift establishing precisely where the affected product had gone before the plan could be applied with precision.
